The challenge

GameChef wanted a browser-based game editor that gives users a full-stack toolkit to build publishable games fast. Existing AI game tools fall short in three ways. They struggle with reliability at scale, where models write thousands of lines into one giant file. They only let you prompt, with no visual editor, so dragging assets around through AI is impractical and expensive. And they are single-channel: code, or art, or sound, never all three. GameChef wanted a system that actually understands how games are built, leans on a proven physics engine instead of reinventing one, offers a visual editor like Unity or GoDot, and covers code, art and sound in one place.

The analysis

AI models are not trained to build games the way a real project is structured. Left alone they dump thousands of lines into one file, which breaks down the moment a game grows beyond a toy example.

A prompt-only workflow does not match how people actually make games. You need to shape a scene visually, move things by hand, and see the result, not describe every change in text and pay for each attempt.

Generating art with AI is the easy half. The hard half is turning that art into game-ready sprite sheets and animations the engine can actually use.

To launch publicly the tool needed more than clever AI. It needed a credit system, payments and a back-office so usage could be metered, billed and managed.
